Burnt some charcoal to test it out, one question I had was when should I be adding in the charcoal, when it's red hot or after that?
I'm a hit confused because it's glowing red and no smoke is coming out but there's also a small fire still burning, is this alright?

I think glowing red is fine. If you wait too long there could be a risk that not enough CO is produced anymore. CO is always produced in an incomplete combustion.

You can wait a bit longer until the very small fire extinguishes on it's own? Maybe there were still impurities in the charcoal you used.

Yup, when it's glowing red hot and not emitting smoke, or very little smoke, anyway.
